Top 10 e-commerce channels in Japan for overseas food providers: 6–12 month total project costs

Prompt

What are the top 10 e-commerce channel for overseas food providers in Japan.  We have limited budget, but we want to do more than testing.

My goal here is not to compare superficial price and functions, but I want to compare the total cost of 6-12 months project including creatives, ads, and commissions to the channels if exists.

I’d treat these as 10 practical channels to shortlist, not a market-share ranking. The first eight sell to consumers; the last two are wholesale channels for business buyers.

For an overseas food provider, the key first step is whether you already have a Japan-based importer or seller. Qoo10 explicitly accepts overseas sellers, with a surcharge in some cross-border setups; Amazon also has an international seller route. Rakuten and Yahoo have more demanding local business requirements. university.qoo10.jp

Cost model

The consumer-channel estimates assume one channel operated for 6 or 12 months: three shelf-stable products, ¥600,000 monthly sales, ¥3,000 average order value, ¥150,000/month in ads, and ¥500,000 for launch creatives and Japanese copy. That sales assumption means 200 orders per month and ¥3.6m/¥7.2m in gross sales over 6/12 months. These are planning assumptions, not a sales forecast.

The ¥500,000 creative budget is an estimate: for reference, one Japanese service lists product-page image creation from ¥11,000 per image, and another lists a product photography package at ¥50,000. I’ve allowed the remaining ¥219,000 for Japanese copy, localization, and layout. k-point.org

The totals below include the assumed ads, creative, platform fees, and sales commissions. They exclude inventory, import duties, delivery and warehousing, returns, customer service, and staff time. Food imported for sale requires an import notification, and Japanese food labeling requirements apply; those compliance and labeling costs are product-specific and are not included here. mhlw.go.jp

Ten channels and estimated project cost

Amounts are in ¥ millions. The table assumes the sales above; sales-based fees fall if sales are lower. Fees are shown at listed rates and may need tax adjustments depending on seller status.

ChannelFee and access notes6-month total12-month total
1. Amazon.co.jpPro plan ¥4,900/month; modeled food referral fees 8.4–10.4%. Available to international sellers. FBA fulfillment is excluded. Pricing for Selling on Amazon¥1.73–1.80m¥2.96–3.11m
2. Rakuten IchibaEntry plan ¥25,000/month, ¥60,000 initial fee, and a 12-month contract. Modeled variable fees are 7.6–11.6%, before any affiliate sales. rakuten.co.jp¥2.33–2.48m¥3.51–3.80m
3. Yahoo! ShoppingRequires a company registered in Japan. Modeled base charges are about 6.5–6.74% of sales, plus ¥10,000/month; affiliate-related fees are excluded. business-ec.yahoo.co.jp¥1.69–1.70m¥2.89–2.91m
4. Qoo10 JapanNo setup or monthly fee; 10% food fee, with a possible extra 2% for overseas bank or shipping arrangements. Overseas sellers can register. university.qoo10.jp¥1.76–1.83m¥3.02–3.16m
5. TikTok Shop JapanFood & Beverage fee is 7%. The estimate adds ¥120,000/month for video content and assumes creator commissions equal 5% of total sales. Corporate sellers need Japanese business registration; individual sellers must be Japanese citizens or residents. seller-jp.tiktok.com¥2.55m¥4.60m
6. au PAY MarketEstimate uses Premium: ¥21,780/month on a one-year contract, plus 6.5% food fee and 1% points at this sales level. Affiliate and some member-related charges are excluded. Budget assumes a Japan-capable seller account. wowma.shop¥1.93m¥3.10m
7. ShopifyOwned web store rather than a marketplace. Estimate uses the annual Basic plan at ¥3,650/month and 3.55% card processing, plus an assumed ¥300,000 store setup cost. Shopify Payments in Japan has local business and banking requirements. Shopify 日本¥1.85m¥2.90m
8. BASEOwned storefront with no monthly platform fee on the Standard plan. At ¥3,000/order, the modeled fee is about 7.93% including the ¥40 per-order charge. The estimate assumes ads bring the buyers; it does not assume marketplace-scale discovery. 無料で簡単なネットショップ作成サービス BASE¥1.69m¥2.87m
9. SUPER DELIVERY (B2B)Wholesale marketplace. Modeled 10–15% transaction fee, with no fixed listing fee for domestic sales. Assumes ¥250,000 in catalog assets, no paid ads, and ¥600,000/month in wholesale sales. superdelivery.com¥0.61–0.79m¥0.97–1.33m
10. M-mart (B2B)Wholesale marketplace with a ¥35,000/month fee and 2% transaction fee. The 12-month commitment is included even in the 6-month total. Assumes ¥250,000 in catalog assets and ¥600,000/month in wholesale sales. m-mart.co.jp¥0.74m¥0.81m

B2B totals are not directly comparable with consumer-channel totals: the sales figure is wholesale value, and the model does not include trade discounts or the cost of supporting wholesale accounts.

What I’d prioritize

  • No Japan company or importer yet: Start by checking Qoo10 and Amazon eligibility. Qoo10 has low fixed cost, but the cross-border surcharge can raise its fee; Amazon’s FBA charge can also add materially to the budget. university.qoo10.jp
  • Japan-side seller/importer in place: Amazon and Yahoo are the lower-cost consumer options in this scenario. Rakuten may be worthwhile for a committed year, but its 12-month charge makes a 6-month launch more expensive. Pricing for Selling on Amazon
  • A product suited to video demos: Consider TikTok if you can sustain content production. Under this model it costs about ¥2.55m for six months, including an assumed ¥120,000/month for content and creator commissions. The content and commission allowances are planning assumptions, not platform-set fees. seller-jp.tiktok.com
  • Selling ingredients or case packs to restaurants and hotels: Compare SUPER DELIVERY and M-mart. Their modeled costs are lower because this scenario assumes no consumer advertising; confirm that your products and seller setup qualify before relying on those estimates. chikapa.smrj.go.jp

For “more than testing,” I’d budget roughly ¥1.7–2.5m for six months on one consumer channel, before fulfillment and import costs, or ¥2.9–3.8m for a year on most of the modeled routes. TikTok is higher under the content assumption. If you outsource ad management, one published Japanese service charges 20% of media spend with a ¥30,000/month minimum—add about ¥180,000 for six months or ¥360,000 for a year at the modeled ad budget. gmo-pg.com

Amazon fulfillment is a separate cost: its official example shows ¥358 for one FBA shipping fee. At 200 orders/month, that example would add about ¥71,600/month, or ¥429,600 over six months. Actual fulfillment varies by package size and weight. Pricing for Selling on Amazon

For shelf-stable food with a limited budget, I would start with Amazon Japan and consider Yahoo! Shopping as the second channel. Rakuten becomes more attractive for premium, giftable products. Shopify becomes more attractive when you already have an audience or a credible repeat-purchase strategy.

My modeled Amazon project costs approximately ¥3.50 million over six months and ¥8.42 million over twelve months, including the goods sold. Those figures represent cumulative project spending. Sales receipts can finance part of that spending, so they are different from the initial capital required.

Below, published fees are sourced facts. Channel rankings, creative budgets, advertising budgets, and sales assumptions are my planning judgments.

The ten channels I would compare, ordered by practical fit for your brief:

PriorityChannelPublished fee structureWhere I would consider it
1Amazon JapanProfessional plan: ¥4,900/month, excluding tax. The current fee table lists grocery referral fees of 10.4% for items above ¥1,500. Fulfillment and advertising are additional. Official fees. Pricing for Selling on AmazonSearchable products, multipacks, and replenishable food. Relatively little storefront construction, but advertising and delivery economics still matter.
2Yahoo! Shopping¥10,000/month, excluding tax, plus 2.5% sales royalty, payment fees, at least 1% seller-funded points, and affiliate charges on attributed orders. Its calculator uses a 3% payment fee assumption. Official fees. business-ec.yahoo.co.jpA second marketplace once you know which bundles sell. Budget for Japanese store operations and promotions.
3Rakuten IchibaGanbare plan: ¥25,000/month, paid annually, plus ¥60,000 registration. Additional charges include system fees, payment fees, points, and affiliates. The monthly fee rises to ¥34,000 from February 2027, with transition arrangements for earlier openings. Fees and announced increase. rakuten.co.jpPremium food, gifts, and products whose value needs explanation. Higher content, operating, and contractual commitment.
4Shopify, direct to consumerBasic currently lists ¥3,650/month equivalent on annual billing and domestic online card fees starting at 3.55% through Shopify Payments. Apps and acquisition costs are additional. Official pricing. Shopify 日本Existing audiences, subscriptions, recipe-led brands, and repeat purchases. Low transaction fees help only if acquiring customers is economical.
5Qoo10No fixed storefront fee; food commission is 10%. Additional charges can apply to external-ad orders, promotions, and overseas dispatch or overseas bank accounts. Seller guide and fee schedule. Qoo10なら固定費0円でかんたん出店!Price-competitive foods with enough margin to participate in promotions.
6TikTok ShopCurrent food and drink commission: 7%, with different rates for alcohol. Creator affiliate commissions are paid separately by the seller. Platform fees and affiliate explanation. seller-jp.tiktok.comVisually demonstrable food, cooking applications, and products your team can explain regularly on video.
7Mercari ShopsNo initial or monthly storefront fees. 10% selling fee, plus ¥200 per payout. Official fees. メルカリShopsガイドA low-fixed-cost secondary route for packaged bundles. I would verify demand before choosing it as the main brand-building channel.
8BASE / PAY IDStandard: 6.6% + ¥40 per direct-store order, with no monthly fee. Growth: ¥16,580/month equivalent annually or ¥19,980 monthly, with 2.9% direct-store payment fees. PAY ID app orders cost 9.5% + ¥40, regardless of plan. Official pricing. 無料で簡単なネットショップ作成サービス BASEA simple Japanese store operated locally, particularly when you already have an audience. App-origin orders have materially different economics.
9au PAY MarketStandard: ¥10,780/month including tax. Food commission is 9% at monthly sales up to ¥1 million, including payment processing; additional affiliate and other charges can apply. Official pricing. wowma.shopExpansion after another marketplace has established product and margin evidence.
10Makuake, followed by an ongoing storeCampaign commission: 20% excluding tax, 22% including tax, including payment processing. No initial platform listing fee. Official fees. MakuakeヘルプページA distinctive product launch. A six-to-twelve-month project also needs a funded route for subsequent sales.

Shopify and BASE are storefront systems, so their project budgets must explicitly include how customers will find the store. My ranking assumes you are building demand in Japan with a small product catalogue.

To compare the total project costs, I used the following illustrative assumptions:

AssumptionSix monthsTwelve months
PeriodNovember 2026–April 2027November 2026–October 2027
Cumulative sales¥3,000,000¥9,000,000
Average order value¥4,000¥4,000
Orders7502,250
Landed cost of goods, assumed at 35% of sales¥1,050,000¥3,150,000
Routine Japan-readiness allowance¥200,000¥200,000
Storage allowance¥60,000¥120,000
Returns, damage, and expiry reserve¥30,000¥90,000

The model assumes an existing importer/operator and domestic fulfillment. Landed goods cost includes products, international freight, duties, routine import handling, and per-unit relabeling. Delivery allowances are ¥550 per Amazon order and ¥850 on the other routes. These are estimates requiring quotes; the Amazon assumption treats a prepacked bundle as one sellable fulfillment unit.

Commercial food imports require import notification, including qualifying postal imports, and packaged foods sold in Japan need Japanese labeling. The ¥200,000 allowance covers routine preparation; exceptional laboratory testing, reformulation, and new-company formation require separate quotations. Import procedure and Consumer Affairs Agency labeling guidance. mhlw.go.jp

The same sales assumptions are applied to every channel to compare costs. The advertising allocations do not establish that each channel will deliver those sales.

Here is the resulting project budget. All creative, support, and media amounts below are planning allowances, and totals are rounded.

¹ Limited contractor support for advertising management, customer service, inventory coordination, and reporting, alongside founder involvement.

² Includes goods sold, readiness work, creatives, operations, ads, platform and payment charges, affiliate assumptions, optional promotions, apps, fulfillment, storage, and the loss reserve. Closing unsold inventory and comprehensive consumption-tax cash timing are excluded. A separate importer commission is excluded unless already embedded in landed cost.

For context, Rakuten’s service marketplace lists a food product-page service at ¥99,800 excluding tax, with ten product photographs as a ¥30,000 option. GMO Payment Gateway lists advertising management at 20% of media spend, with a ¥30,000 monthly minimum. These are specific supplier quotes, supporting the need to budget production and management separately. Food-page quote and advertising-management quote. service.rms.rakuten.co.jp

Several costs materially change the comparison:

  • Rakuten’s annual prepayment affects cash. For the assumed November opening, the first payment is ¥300,000, plus registration. The model includes five ¥9,000 increases from June through October 2027. Its six-month cash spending is approximately ¥4.86m, above the ¥4.71m expense estimate because part of the subscription is prepaid. Official transition arrangements. 楽天市場出店
  • Qoo10 promotions can outweigh the headline commission. Its own Mega Sale guidance recommends allowing roughly 11.5 percentage points beyond the category fee, comprising the seller’s discount contribution and promotional charges. An overseas bank account or overseas dispatch can add another 2%. The model assumes a mixed promotional calendar, rather than that burden on every order. Mega Sale economics and overseas surcharge. Qoo10大学-ショップ運営ノウハウ
  • TikTok creator commissions are additional acquisition spending. The model assumes a chosen 15% creator commission on 50% of sales, adding a blended 7.5% to the published 7% food fee. The percentage and sales share are assumptions you can change.
  • au PAY carries a continuing commitment. Its published terms specify an approximately annual contract and prohibit midterm withdrawal. A six-month review therefore leaves further fixed fees committed. Contract terms. wowma.shop
  • Makuake needs a subsequent sales budget. The model assigns the first three months to the campaign and the remaining months to Shopify, including store adaptation and continued acquisition spending.

Overseas-seller access also affects cost. Amazon supports overseas account payouts; BASE requires a manager with a Japanese address; Mercari Shops does not accept overseas business or identity addresses. The modeled Shopify Japan payment rate requires an eligible Japan-based business registration for corporations. An overseas company should therefore price the operating arrangement alongside the platform. Amazon registration, BASE eligibility, Mercari address rules, and Shopify Payments requirements. How to Sell on Amazon

The decisive comparison is contribution per delivered order. Under this model:

Cost on a ¥4,000 orderAmazonShopify
Referral/payment fee¥416¥142
Fulfillment allowance¥550¥850
Combined¥966¥992

Shopify’s lower payment fee saves ¥274, while the assumed delivery difference costs ¥300. Actual fulfillment quotes could reverse that result, but it shows why headline commission alone is insufficient.

The Amazon case produces approximately ¥582,000 of surplus at ¥9 million in annual sales, after the modeled project costs. Raising landed goods cost from 35% to 45% adds ¥900,000, eliminating that surplus. A separately charged importer commission of 5% adds ¥450,000. Product margin and the importer agreement are therefore central to the decision.

For your goal of doing more than testing, I would fund one primary channel for twelve months, with one or two priority bundles, ongoing Japanese content, and monthly acquisition work. Use the six-month review to assess contribution after advertising, repeat purchases, and stock turnover. Add a second channel when those results support the additional operating workload.

There is also a supplier-focused alternative worth pricing: online wholesale through a Japanese importer using SUPER DELIVERY. Its domestic seller service publishes no initial or fixed fees and 10–15% of wholesale transaction value. That offers case orders and retailer distribution, with lower wholesale revenue and less control over consumer relationships. Its outbound export service should not be confused with importing foreign food into Japan. Official seller terms. superdelivery.com
