For shelf-stable food with a limited budget, I would start with Amazon Japan and consider Yahoo! Shopping as the second channel. Rakuten becomes more attractive for premium, giftable products. Shopify becomes more attractive when you already have an audience or a credible repeat-purchase strategy.
My modeled Amazon project costs approximately ¥3.50 million over six months and ¥8.42 million over twelve months, including the goods sold. Those figures represent cumulative project spending. Sales receipts can finance part of that spending, so they are different from the initial capital required.
Below, published fees are sourced facts. Channel rankings, creative budgets, advertising budgets, and sales assumptions are my planning judgments.
The ten channels I would compare, ordered by practical fit for your brief:
Shopify and BASE are storefront systems, so their project budgets must explicitly include how customers will find the store. My ranking assumes you are building demand in Japan with a small product catalogue.
To compare the total project costs, I used the following illustrative assumptions:
The model assumes an existing importer/operator and domestic fulfillment. Landed goods cost includes products, international freight, duties, routine import handling, and per-unit relabeling. Delivery allowances are ¥550 per Amazon order and ¥850 on the other routes. These are estimates requiring quotes; the Amazon assumption treats a prepacked bundle as one sellable fulfillment unit.
Commercial food imports require import notification, including qualifying postal imports, and packaged foods sold in Japan need Japanese labeling. The ¥200,000 allowance covers routine preparation; exceptional laboratory testing, reformulation, and new-company formation require separate quotations. The same sales assumptions are applied to every channel to compare costs. The advertising allocations do not establish that each channel will deliver those sales.
Here is the resulting project budget. All creative, support, and media amounts below are planning allowances, and totals are rounded.
¹ Limited contractor support for advertising management, customer service, inventory coordination, and reporting, alongside founder involvement.
² Includes goods sold, readiness work, creatives, operations, ads, platform and payment charges, affiliate assumptions, optional promotions, apps, fulfillment, storage, and the loss reserve. Closing unsold inventory and comprehensive consumption-tax cash timing are excluded. A separate importer commission is excluded unless already embedded in landed cost.
For context, Rakuten’s service marketplace lists a food product-page service at ¥99,800 excluding tax, with ten product photographs as a ¥30,000 option. GMO Payment Gateway lists advertising management at 20% of media spend, with a ¥30,000 monthly minimum. These are specific supplier quotes, supporting the need to budget production and management separately. Food-page quote and advertising-management quote. service.rms.rakuten.co.jp
Several costs materially change the comparison:
- Rakuten’s annual prepayment affects cash. For the assumed November opening, the first payment is ¥300,000, plus registration. The model includes five ¥9,000 increases from June through October 2027. Its six-month cash spending is approximately ¥4.86m, above the ¥4.71m expense estimate because part of the subscription is prepaid. Official transition arrangements. 楽天市場出店
- Qoo10 promotions can outweigh the headline commission. Its own Mega Sale guidance recommends allowing roughly 11.5 percentage points beyond the category fee, comprising the seller’s discount contribution and promotional charges. An overseas bank account or overseas dispatch can add another 2%. The model assumes a mixed promotional calendar, rather than that burden on every order. Mega Sale economics and overseas surcharge. - TikTok creator commissions are additional acquisition spending. The model assumes a chosen 15% creator commission on 50% of sales, adding a blended 7.5% to the published 7% food fee. The percentage and sales share are assumptions you can change.
- au PAY carries a continuing commitment. Its published terms specify an approximately annual contract and prohibit midterm withdrawal. A six-month review therefore leaves further fixed fees committed. Contract terms. wowma.shop
- Makuake needs a subsequent sales budget. The model assigns the first three months to the campaign and the remaining months to Shopify, including store adaptation and continued acquisition spending.
Overseas-seller access also affects cost. Amazon supports overseas account payouts; BASE requires a manager with a Japanese address; Mercari Shops does not accept overseas business or identity addresses. The modeled Shopify Japan payment rate requires an eligible Japan-based business registration for corporations. An overseas company should therefore price the operating arrangement alongside the platform. Amazon registration, BASE eligibility, Mercari address rules, and Shopify Payments requirements. How to Sell on Amazon
The decisive comparison is contribution per delivered order. Under this model:
Shopify’s lower payment fee saves ¥274, while the assumed delivery difference costs ¥300. Actual fulfillment quotes could reverse that result, but it shows why headline commission alone is insufficient.
The Amazon case produces approximately ¥582,000 of surplus at ¥9 million in annual sales, after the modeled project costs. Raising landed goods cost from 35% to 45% adds ¥900,000, eliminating that surplus. A separately charged importer commission of 5% adds ¥450,000. Product margin and the importer agreement are therefore central to the decision.
For your goal of doing more than testing, I would fund one primary channel for twelve months, with one or two priority bundles, ongoing Japanese content, and monthly acquisition work. Use the six-month review to assess contribution after advertising, repeat purchases, and stock turnover. Add a second channel when those results support the additional operating workload.
There is also a supplier-focused alternative worth pricing: online wholesale through a Japanese importer using SUPER DELIVERY. Its domestic seller service publishes no initial or fixed fees and 10–15% of wholesale transaction value. That offers case orders and retailer distribution, with lower wholesale revenue and less control over consumer relationships. Its outbound export service should not be confused with importing foreign food into Japan. Official seller terms. superdelivery.com
