PromptTop 10 e-commerce channels in Japan for overseas food providers: 6–12 month total project costs

What are the top 10 e-commerce channel for overseas food providers in Japan.  We have limited budget, but we want to do more than testing.

My goal here is not to compare superficial price and functions, but I want to compare the total cost of 6-12 months project including creatives, ads, and commissions to the channels if exists.

I'll research the channels and their fee structures, then build a 6-12 month total cost comparison.

Here is the comparison. I modeled each channel at a flat ¥1,000,000/month of sales, with an average order of ¥3,000, and added up everything the channel itself charges you (fixed fees, commission, ads, creatives). Treat the totals as planning estimates: the biggest swing factor is ad spend, and I had to assume it (details below).

Logistics comes on top of all of this and is similar everywhere except Amazon FBA. A Japanese 3PL quotes about ¥530 per 60-size parcel, which is roughly 18% of sales at a ¥3,000 order. STOCKCREW Rakuten fee guide (2026-07-29)

How I built each number

Rakuten. Fixed costs are a ¥60,000 initial fee, ¥25,000 per month for the lowest plan (billed ¥300,000 up front per year, no refund), and R-Messe at ¥3,000 per month. Variable costs are the system fee, 2.5-3.5% payment fee, 1% points and 0.1% safety fee, totaling roughly 8-15% of sales. I used 10.1%. The commitment is why six months costs ¥1.75M (29%) while twelve costs ¥2.98M (25%). One third-party price site lists the same plan as ¥25,000 per year, which conflicts with this source, so confirm on Rakuten's official page before signing. STOCKCREW (2026-07-29), atsoho price comparison (2026-07-28)

Yahoo! Shopping. From September 2026 there is a new ¥10,000 monthly fee and 2.5% royalty, while the 1.5% campaign contribution is abolished. Older comparison pages still show it as free, so ignore those. I added about 3.2% card fees and 1% store points as my own estimate. Commercepick news roundup (May 2026), STOCKCREW (2026-08-05)

Amazon.co.jp. The Professional plan is ¥4,900 per month, with category referral fees of 8-15%. I could not confirm the exact food rate, so I assumed 10%. Amazon also applies a ¥30 minimum fee per food item. A critical hidden requirement: Amazon cannot act as importer of record for you, so an overseas supplier must hire a Japanese importer or customs agent. STOCKCREW (2026-05-25), Impress Net Shop (2024-05-28), EcommerceBytes (undated)

TikTok Shop Japan. There is no initial or monthly fee, and food and drinks sit at the lowest tier of about 7% after the May 2026 revision. The real cost is traffic: one analysis says most successful sellers put 15-25% of revenue into TikTok Shop ads. I used 15% ads, 3% blended creator commission, and ¥300k for video creatives. Tatap (2026), Darkroom Agency (2026)

Qoo10. There is no initial or monthly fee, and commission runs 6-10% by category, covering payments. Another guide puts it at 10-12%, so I used 10%. I did not model the cost of its 20% "Mega-wari" sale events, which can distort margins. STOCKCREW (2026-05-27)

Shopify. The Basic plan is ¥4,850 per month and Japanese card rates are about 3.55%. Without marketplace traffic I assumed 20% of sales on ads and ¥190k to build and photograph the site. atsoho (2026-07-28), Shopify Community (undated)

Mercari Shops. The 10% fee comes from its 2021 launch coverage, so verify it is still current, and check that an overseas company can open a shop. The Bridge (2021-07-28)

Makuake. Costs are a 20% sales fee, optional ads from ¥300k, and ¥100-200k of pre-launch social ads paid up front. Screening also favors products that are original, modified specifically for Japan, or not yet sold in Japan. Funds arrive after the project ends, so it works best as a launch burst feeding other channels. Commercepick (undated)

Assumptions you should change

  • Ads at 10% of sales for marketplaces. Rakuten's guide suggests ¥50-150k per month for a ¥1M shop, and food CPCs there are only around ¥20-30. Each 5 points of ad share moves a 12-month total by ¥600k per channel. STOCKCREW (2026-07-29), Tatap (2026)
  • Creatives run ¥3,000-10,000 per product for photography and ¥100,000-500,000 for a Rakuten page template; I used ¥50-300k per channel depending on page and video needs. STOCKCREW (2026-07-29)
  • Equal sales are not guaranteed. A cheap channel with little traffic will not hit ¥1M per month, so read the table as cost per yen sold, not expected revenue.
  • Compliance is channel-independent but real. Importing food for sale requires a notification to the quarantine station each shipment, plus Japanese labeling. JETRO (undated)

What this suggests for a limited budget beyond testing

Start with Amazon plus Yahoo!, since their fixed costs are low (roughly ¥60-120k over 12 months for Yahoo!, ¥59k for Amazon) and you can exit cheaply. Add TikTok Shop only if you can produce creator or video content, because it has no fixed fee but is the most traffic-hungry. Hold Rakuten until you are ready to commit 12 months, since the prepaid plan penalizes short runs. If your product is modified for Japan, a Makuake project can seed reviews before you scale ads elsewhere.

I can turn this into an editable spreadsheet where you adjust sales volume, ad share and commission rates per channel. I also did not find fee tables for au PAY Market or the B2B wholesale sites, so those two need a direct look before you rely on them.
